The Problem AI Was Always Missing: Context

Every organisation that has tried to deploy AI tools at scale has run into the same wall. The AI is capable in isolation but blind in context. It can write a good email if you give it all the background. It cannot write a good email if it has to figure out the background itself — who this person is, what your last three interactions were, what the underlying business situation looks like, and what tone is appropriate.

Providing that context manually defeats most of the productivity benefit. You spend more time briefing the AI than you save by using it.

Work IQ is Microsoft's answer to this problem. And it is arguably the most important infrastructure announcement buried inside Wave 3 of Microsoft 365 Copilot.

What Is Work IQ?

Work IQ is the intelligence layer inside Microsoft 365 that enables Copilot and AI agents to understand your work context — not just the question you just asked, but how you work, who you work with, and what you have been working on. Microsoft's own framing is direct: Work IQ amplifies an individual's IQ by tapping into an organisation's IQ.

In practical terms, Work IQ draws on the full graph of your Microsoft 365 activity. It understands your email threads and their relationships. It knows your calendar and meeting history. It has access to the Teams conversations you have been part of. It can index the SharePoint and OneDrive documents your team has been collaborating on. And it understands the relationships between these data sources — not just the content of each one in isolation.

This is what allows a Copilot agent to walk into a task with genuine situational awareness rather than starting from zero every time.

How Work IQ Changes What Agents Can Do

Without Work IQ, a Copilot agent answering the question "What is the current status of the Bray International project?" would have to search explicitly through documents and emails, compile the results, and make sense of them. With Work IQ, the agent already understands the project's context — the key stakeholders, the recent activity, the documents involved, the timeline — and can surface an accurate answer immediately.

The difference is the same as the difference between asking a question to a new hire and asking it to a colleague who has been working alongside you for six months. Same question, fundamentally different quality of answer.

For custom agents built by organisations, Work IQ can be accessed through Copilot Studio or via API for pro-code development. That means the intelligence layer is not just available in Microsoft's built-in Copilot features — it can be embedded into custom agents that organisations build for their specific workflows, with all the same security and governance controls applied.

The Security Architecture Behind It

A common concern when organisations hear that AI agents can access email, calendar, and file data is the security and compliance question. Work IQ is designed to address this directly. It operates within your organisation's existing Microsoft 365 permissions and sensitivity labels. If a user does not have access to a document, the agent grounded in Work IQ will not surface that document in its responses. If content is labelled with a sensitivity classification, the governance controls apply to how the agent can process and share that content.

The full audit and compliance infrastructure of Microsoft 365 — Purview, Entra, Intune — applies to agent activity just as it does to human activity. This is a significant enterprise requirement that consumer-grade AI tools cannot meet.

Why This Matters for Agent Builders

If you are evaluating where to invest in custom AI agent development for your organisation, Work IQ changes the calculus significantly. Agents built on top of Work IQ start with a richer understanding of your business context than agents built without it. That means lower prompt engineering overhead, more accurate outputs, and less manual briefing required from end users.

The practical effect is that an employee using a Work IQ-grounded agent spends less time explaining context and more time acting on results. That is where the meaningful productivity gain lives.

At Trim Journey, we build custom AI agents grounded in Microsoft 365 data — including Work IQ for organisations with Copilot licenses — so your team gets agents that understand your business from day one.
